Why AI integration stays expensive
Most enterprise AI projects budget for one consulting engagement and end up running it indefinitely. The cause isn't bad consultants. It's that AI integration, in its current form, is structured as labor: every silo gets a manual bridge written by humans, and every change to a source system breaks one. You're not paying for a solution — you're paying rent on a bridge.
Consultants as human bridges
The default shape of an AI integration project is a team of consultants writing one-off scripts that translate between source systems and the model. Each script is a hand-coded interpretation of a specific silo's quirks: which fields mean what, which joins are valid, which values to ignore. The script works. It works until the consultant rolls off, or until the underlying ERP table gains a column, or until a new source system shows up and needs its own bridge.
At that point, the company doesn't own a solution. It owns a maintenance dependency on the people who built the bridges. Hire more, or watch the integration collapse.
The fragility tax
Custom integration code is fragile by construction. Because the source data isn't structurally consistent, the code has to encode every quirk of every system as conditional logic — if this batch type, look in this table; if this customer status, ignore that field. Multiply by the number of silos and the number of source-system changes per quarter, and the maintenance surface grows faster than the integration itself.
The model on top is doing maybe 5% of the work. The rest is humans translating chaos into something the model can read. That ratio is the actual cost of the project, and it doesn't get cheaper as you scale.
What changes when the data is normalized
The fix isn't smarter consultants. It's removing the structural deficiency that requires interpretation in the first place.
When the underlying data is mathematically unique — every fact in exactly one place, every join path deterministic, achieved through cardinality-driven normalization — there's nothing left to translate. Generative tools can read the schema directly and produce integration logic without bespoke human glue. Existing systems still own the source of record; the normalized layer above them is what AI and downstream apps actually consume.
The shift is from a labor-centric model (hire bridge-builders) to an architecture-centric model (build the foundation once, generate the bridges from it). The first is paid forever. The second is paid once.
